If you are like any other organisation that’s working hard to succeed in our VUCA world then your people are likely running on stressed neurobiology. I work with organisations and leadership teams to unlock what becomes possible when too much pressure gets replaced with enough safety to do great work.

When people go through tough times – being unemployed, having caring responsibilities, suffering from mental ill-health, the system often writes people off as difficult, not pulling their weight, not having the right mindset. It forgets they’re still whole human beings running on survival biology. I work with councils and commissioners to help people the system has stopped seeing rebuild their lives.

Look beneath the surface of some of your trickiest organisational problems

I recently ran a behavioural profiling session with a senior leadership team. The data clearly mapped out two distinct modes: how they operate on a normal day, and how they operate under pressure. As we looked at the massive gap between the two profiles, one director looked up and asked a cutting question: “But how often are we actually operating not under pressure? Shouldn’t we be designing for our under-pressure reality?”

I spend half my day hand-holding, sorting out dramas, or stuck in meetings. I haven't got time to do my actual job

We may suspect we have hired the wrong people, or judge teams for lacking self-efficacy or time-management skills. What’s actually going on is that you thought you simply hired people’s CVs and didn’t realise that you hired a nervous system that happens to have a CV.

When we are stressed, our adaptive survival strategies that were shaped during consequential times in our lives, particularly childhood, start firing ever more strongly. For some of your people this will mean doing more because action equals safety, and for others it means doing less because inaction equals safety.

When these adaptive strategies start to interact, it results in drama, ranging from micromanaging to overly accommodating and procrastinating. This drama then eats the time of the team leader at whatever rank in the pecking order, and more stress ensues.

Our teams are working in silos

At first glance we may suspect a lack of collaborative spirit, poor cross-departmental communication, or a protective team culture. What’s likely going on is that it has little to do with mere skills and a great deal with nervous system capacity.

When an organisation operates under chronic stress, it triggers an exacerbation of our adaptive survival strategies. For some teams, this means dropping into a highly competitive, combative state. They use inter-departmental warfare as a way to release the toxic stress and adrenaline building up inside their nervous systems.

For others, the threat environment makes them narrow their focus and retreat into a biological bunker. They isolate to stay safe. A silo is simply a group of stressed human beings trying to find certainty. Forcing people to collaborate through more joint meetings or shared software will fail if their underlying biology perceives outside departments as a threat. To break down silos, you cannot simply change the reporting lines; you have to build the nervous system capacity and safety required for teams to safely step out of their bunkers and connect.

We communicate and communicate, yet everyone still complains about a total lack of communication

Our natural response might be to optimise the communication channels or presume a lack of active engagement. What’s really going on is that when workload consistently exceeds capacity, the nervous system shifts into a threat state. The body releases cortisol and adrenaline into the bloodstream, while the vagus nerve rapidly signals this physical distress back to the brainstem. This triggers a massive release of norepinephrine across the brain.

When our brain is working well, the part that filters out irrelevant noise so we can focus—the dorsolateral prefrontal cortex (dlPFC)—keeps the gates organised. However, high levels of norepinephrine act like a kill-switch. Your people are operating in a gating deficit. Their internal data filter is broken. Adding more communication channels just overloads an already exhausted system. To fix communication, you don’t need more messages; you need to restore nervous system safety so their brains can physically open the gates to listen.

Our staff are completely burnt out and cynical about the next 'big rollout'

We might think they are just not resilient enough. The term resilience has been hijacked to mean that unless you can cope with an endless amount of stress and adversity being thrown at you, you have failed. What resilience actually means is that we can move between different nervous states fluidly, meaning that we don’t get stuck. But to build that capacity, the body also needs sufficient downtime to decompress.

What is really underneath this is that each of us has a unique nervous system capacity shape. This baseline is deeply influenced by layers like neurodiversity and early childhood adversity, which structurally set up how much stress our system can handle before tipping into survival mode.

When prolonged organisational stress exceeds this capacity, it causes structural remodelling in your people’s brains: dendritic growth in the amygdala (the threat detection centre) and shrinkage in the hippocampus (the seat of long-term memory). Their brains are now physically wired for hyper-alertness, meaning they are biologically locked into a threat state. Cynicism is just a survival mechanism when our brains are organised around threat. When the threat system is this active, the brain cannot process future rewards. We need to build nervous system capacity and create a reward orientation in people’s brains.

People are worried about AI and what it will do to their jobs

We may think AI is just the next internet and think they should just get on with it, upskill, and use it to become more efficient and effective. What’s going on under the hood is likely one of two scenarios.

A) The existential panic: The fear of AI replacing jobs triggers a deep survival panic regarding status, certainty, autonomy, relatedness, fairness, and competence. The brain cannot distinguish between a physical threat to survival and a modern threat to career security. When employees look at AI through a hyper-reactive amygdala, their brain treats it as if there were a tiger in every meeting room. This locks the nervous system into a chronic threat state. Organising our brains around threat makes good decision-making, planning, deepening relationships, and inhibiting impulses ever more difficult.

B) The bandwidth crash: When the threat system is this active, the brain physically lacks the neural bandwidth required to learn new technologies, adapt to change, or innovate. You cannot ask your people to learn to collaborate with AI when their neurobiology is consumed by the energy of self-preservation. To successfully navigate the AI transition, you must build nervous system safety and capacity first.

We consult, people give the green light and then they block during launch

We may suspect malicious intent, but what’s likely going on is not strategic intent. During consultation, your people try to people-please and make the right noises. What’s going on on the surface likely hides what’s going on on the inside. Worries about job security, their role, their status, effects on the team, their mortgage – they are in sympathetic activation (fight-flight-fawn).

Once the change actually launches, some employees will continue working harder and harder, trying to push it all through – they continue in frantic sympathetic activation. For others, the sheer weight of the change triggers a collective freeze response, causing them to mentally or physically withdraw.

They aren’t sabotaging you maliciously; they feel deeply threatened by a combination of a lack of certainty, status, autonomy, relatedness, fairness, and competence. They feel overwhelmed. Leadership experiences it as resistance. The body experiences it as the only safe option until safety in these domains gets re-established.

The profound truth that teams hit

Most executive teams design their strategies, restructures, and change initiatives for a calm, baseline brain state that their workforce almost never inhabits.

When pressure is constant, human neuro-biology does what it’s been doing for hundreds thousands of years. Your business challenges are rarely a failure of employee skill, time management, or strategy alone. They are predictable, adaptive survival reactions to a system running on too much pressure.
